Who the Academy is for

Store owner

You see sales and ROAS but cannot tell what remains after product cost, payment, delivery, returns and advertising.

E-commerce manager

You need a weekly report that joins marketing, offer and finance, with actions assigned to named owners.

Performance / PPC specialist

You need CPA, CPC and ROAS limits derived from store economics, not copied from an advertising dashboard.

02

What you will build

  • aA single-order model from net revenue to the result after marketing.
  • bYour break-even ROAS and an operating target that leaves the required result before fixed costs.
  • cMaximum CPA and CPC for your main product groups.
  • dA decision matrix: scale, fix, monitor or stop.
  • eA data reliability check across the store, ERP, GA4 and advertising platforms.
  • fA weekly report and 30-day plan that can start in a spreadsheet and later move to BI.

Module 1 · ROAS Is Not Profit

Why a high ROAS can still mean a loss

Separate an advertising metric from the financial result and build a complete order calculation.

Exercise: enter the price, VAT, product cost, fulfilment, returns and advertising cost for your best-selling product.

ROAS is the conversion value attributed to advertising divided by ad spend. In e-commerce that value is usually revenue. It does not include the product, payment, fulfilment or returns costs, so two stores with a ROAS of 4.0 can produce very different profits.

Start with the price actually paid. Convert it to net revenue, then subtract costs that change with the order. The remaining contribution funds advertising and the result required before fixed costs. The Academy model uses it to calculate campaign thresholds.

Decision rule: ROAS describes the relationship between conversion value and ad spend. Judge profitability using the result after variable costs and marketing.
Worked example: A gross price of PLN 246 equals PLN 200 net. Product cost is PLN 92, fulfilment PLN 18 and the returns reserve PLN 10. This leaves PLN 80 for advertising and the required result. A CPA of PLN 70 leaves PLN 10, while a CPA of PLN 90 loses PLN 10.
Watch out: Comparing ROAS across categories without comparing contribution margin. A product with a lower ROAS may earn more when its contribution margin is higher.
